Hmmmm, I've been knocking this idea around...
I've never understood why it is, that, when attacked, a stack loses numbers *first*, and THEN retaliates...
it makes no sense, why would *anyone* just stand ther and take it in the...(ahem, well, you get the point :ţ) anyway, my idea, is that unless special modifiers are active(like an innate creature ability of "first strike"), the smitten unit retaliate in *full* force before losing numbers simultaneously w/ the attacking unit...
I'm fairly certain this would add a great deal of depth to the game, as it would almost remove the syndrome of "I've got a huge army of fast units, and no one can defeat me!" (although, I must admit, I too, have had lots of fun w/ it :ţ)
anyway, here is the corollary idea... have unit speed, act as a type of AC, meaning that slower units take more damage when attacked by much faster units, and faster units take less damage when attacked by slower units(or at least this would be the *net* effect, as AC deals with if a given unit *is* hit, not how much damage it takes :ţ)
also, I mentioned a "first strike" capability... obviously, there should also be a "negate first strike" capability for some units(ie, pikemen)... and I'm sure there are a slew of spells/artifacts that can affect this as well

That's pretty much along the lines I was thinking
well, at *some* point anyway... I didn't want to introduce "to hit"(/AC) in homm, only in my version :ţ
and of course breath/gaze/etc attacks would have some sort of order before melee(reminiscent of MOM[master of magic])

Haven't played MOM...
but I think that the special ability could have effect before the melee. And the units would use their special abilities in the order depending on their speed. Example: the Azure Dragon is attacked by a horde of Mighty Gorgons. He uses his Fear first, and then the Gorgies give him the Death Stare.

Sounds interesting...
it shouldn't depend on speed only. Imagine a group of Dragons attacking sprites. Sprits are kinda fast for a level 1 unit but have no chance of surviving under the fiery breath of Dragons.
Also, attackers could have a chance of missing the opponent. Every unit would have a % chance of hitting the target, and usually that % of the stack does the damage. There could be spells enhancing the number of %, as well as decreasing them.
